The Challenge

Across the textile dyeing and finishing industry, chemical management has traditionally been viewed as a compliance obligation rather than a strategic business function. Many facilities face increasing pressure to reduce environmental impacts while maintaining product quality, controlling costs and meeting growing customer expectations. As a result, sustainability is often perceived as adding complexity and expense rather than creating business value.

Texwell challenged this perception by embedding sustainable chemical management throughout its operations. Rather than treating procurement, production and performance verification as separate activities, they adopted an integrated approach based on three interconnected stages: input, process and output. By systematically managing chemicals across the entire production lifecycle, they improved operational efficiency, reduced resource consumption, strengthened product quality, and increased customer confidence.

Input: Strengthening Chemical Procurement

Effective chemical management begins long before production starts. By establishing robust procurement controls aligned with the ZDHC MRSL, Texwell ensured that only approved chemicals meeting defined performance and sustainability requirements entered the production process. This strengthened approach to supplier selection and chemical procurement improved consistency, reduced risk, and created opportunities for long-term optimisation.

The results were significant. Annual unit costs for key chemicals decreased by 5.3%–19.5%, while overall chemical expenditure was reduced by 15%–20%. Close collaboration with strategic suppliers also enabled continuous improvements to production processes, reducing water, energy and chemical consumption. Together, these initiatives delivered substantial cost savings while improving operational efficiency, demonstrating how systematic input management can strengthen both business performance and sustainability outcomes.

Process: Driving Continuous Improvement

Building on this strong foundation, Texwell focused on continuously optimising production processes to improve operational efficiency while reducing environmental impact. By investing in process improvements and modern equipment, including continuous reduction processes and low-liquor-ratio dyeing machines, they reduced resource consumption without compromising product quality or production performance.

The improvements delivered significant reductions in water, electricity, steam, and auxiliary chemical consumption, with resource savings of up to 65%. By embedding the ZDHC CMS Framework and the bluesign® system into continuous improvement initiatives, they further strengthened operational resilience and environmental performance. These efforts contributed to recognition as a National Green Factory and supported the achievement of zero health and safety incidents, demonstrating that sustainable chemical management can deliver measurable environmental, operational, and business benefits.

Output: Verifying Performance and Building Trust

The final stage focused on validating performance through robust output verification. By continually optimising production processes and wastewater treatment, Texwell reduced treatment costs while  obtaining the ZDHC ClearStream Report that met the ZDHC Wastewater and Sludge Guidelines. This demonstrated that operational efficiency and high environmental performance could be achieved together.

Consistent product quality and verified environmental performance also strengthened customer confidence. They achieved internationally recognised certifications, including OEKO-TEX® Standard 100 (Product Class I for babies and infants) and bluesign®, while successfully meeting independent third-party testing requirements. Together, these achievements enhanced market recognition, reinforced customer trust, and demonstrated the value of systematic chemical management from input through to verified output.

The Outcome

Texwell's experience demonstrates that sustainable chemical management delivers the greatest value when it is embedded across every stage of operations rather than treated as a standalone compliance activity. By integrating procurement, production, and performance verification into a single, continuous improvement approach, they achieved measurable improvements in operational efficiency, environmental performance, product quality, and customer confidence.

Their experience also challenges a common industry perception. Sustainable chemical management does not have to increase costs or compromise quality. When implemented systematically, it can reduce risk, optimise resources, strengthen competitiveness, and create lasting business value while supporting more sustainable production.
